The content marketing ROI formula lists the right components and still gives you the wrong answer. Here's the architectural flaw teams never diagnose.

Your team is executing well. The editorial calendar is running, paid distribution is live, and the pipeline reports show MQL volume. You can name every content marketing ROI component in your program — reach, engagement, cost per lead, attributed revenue. Every one has a number. CAC is still rising.

This is not an execution failure.

The standard formula — (Revenue – Cost) ÷ Cost × 100 — looks clean on a whiteboard. Run it on your content program and it delivers a confident, wrong number. Not because the math is broken. Because each variable is misdefined for how B2B content actually works.

Why the Content Marketing ROI Components Are Misdefined

Start with the numerator: Revenue.

To attribute revenue to content, you need a causal path. The attribution model your CRM uses — last-click, first-touch, or multi-touch weighted by session — assumes buyers travel through a sequence your tracking can observe. They don't. The average B2B buying journey spans 211 days and 76 touches. Your content influenced some of those touches. The formula has no reliable way to determine which ones, how much, or whether the influence accumulated into conviction or dissolved without a trace.

Now the denominator: Cost.

Most teams calculate content cost as production plus distribution. That's the spend line — not the actual cost. The actual cost includes the CAC you're paying because your program generated MQLs without generating belief.

73% of MQLs are never engaged by sales. That's not a sales alignment problem — it's a conviction gap. Your content moved someone far enough down the funnel to submit a form. It didn't move them far enough in their own thinking to warrant a conversation. The cost of that gap never appears in the formula:

The instinctive response to ROI problems in content is to improve measurement. Better attribution. More granular UTMs. A different model — data-driven instead of weighted, position-based instead of first-touch.

None of that addresses the structural cause.

Most content programs are a collection of tactics running in parallel: blog, email, social, paid amplification. Each component has a dashboard. None of them share a structural logic. There is no mechanism that moves a buyer from aware to convinced — only content that generates impressions and a sales process that is supposed to close the gap.
